    You know, in AD&D you had "hirlings" aka, guns for hire ala DDO, and henchmen -- NPCs that developed with you.

    I would enjoy having account or character specific NPCs that developed with the PC, and perhaps even had a bit of personality. They could be balanced so the cash outlay was essentially the same as hirilings (thus my title: henchlings -- henchmen you hire...).

    In 3.5 they are called cohorts and require Leadership feat.

    That could work well... The leadership feat gives you a pet you can develop along certain preset paths.
